Firstly, we mourn the loss of Hayden Panettiere, who so many of us grew up watching. For years, Hayden was a familiar face on our TV screens and in our homes. She was one of the only people who made splashing water on your face look effortlessly cool.

Earlier this year, she publicly shared that after speaking openly about her postpartum depression in 2015, Neutrogena sought to end its relationship with her. According to Hayden, her representatives intervened, her contract ran its course and it was not renewed.

The details of her contract matter, but they are not the most important part of this story. The more pressing question is what an organization should do when someone publicly says that it hurt them.

Hayden spoke about the experience in May, and her comments generated criticism of the brand months before her recent passing. There was ample time to understand the criticism, consider what had happened and determine how to respond.

When Waiting Becomes the Response

This is where many brands struggle.

Organizations can spend so much time searching for the right message, the right timing and the right response that waiting eventually becomes the response.

The problem in this approach is that there is rarely a perfect answer when a brand finds itself in hot water. Sometimes the most appropriate response is also the simplest:

Acknowledge what happened.
Take responsibility.
Say what should have been done differently.

That matters even more when an issue touches the people a brand has spent years trying to reach.

In this case, the audience has long skewed heavily female, and many of those women grew up watching Hayden. They watched her as a child actor, followed her into adulthood and, in some cases, experienced motherhood alongside her.

Hayden’s experience with postpartum depression was not an issue disconnected from that audience, and instead resonated deeply with many of the same women the brand had spent decades courting, asking to trust it.

You Can’t Build an Emotional Brand and Expect an Unemotional Audience

Humans, by nature, are creatures of emotion. We are drawn to people, stories and brands that make us feel understood.

The strongest brands are great at creating relationships that go beyond the products they sell because consumers want to feel that the companies they support see them and understand them.

Brands deliberately build those relationships through:

Storytelling
Brand ambassadors
Nostalgia
Shared experiences
A sense of trust and belonging

That emotional relationship becomes part of the brand equity they have intentionally built, and it shouldn’t only matter when it benefits the brand.

You cannot ask consumers to form an emotional relationship with your brand and then expect them to approach your mistakes like a contract dispute.

The emotions consumers bring to moments like this are not separate from the brand relationship; they are, in many ways, a product of it.

Timing Is Part of the Message

The company ultimately apologized after Hayden’s death, acknowledging that its past actions left her feeling unsupported and announcing investments related to women’s health and postpartum depression.

While those actions may do good and should not be dismissed simply because they came so late, but timing is also part of how audiences receive the response.

Waiting several days following her death out of respect for her family is one thing, but the underlying story had already been public for months, bringing us to a much broader lesson for brands.

Most organizations know how to promote themselves. They know:

Who their audience is
What their values are
Which stories they want to tell
How they want consumers to feel when they see their name

Defending that brand when those values are challenged is another matter entirely.

That is when the relationship a company has spent years building with its audience is actually tested.

Silence Is a Communications Decision

There may not be a perfect statement, and responding too quickly without understanding the situation carries its own risks.

Unfortunately in PR, we know there is no perfect rulebook, crisis plan or set of commandments for every situation because, at some point, humans have to respond like humans.

However, waiting indefinitely because there is no perfect answer can create an even larger problem.

In the PR world, we know that statements take a long time to move up the chain for the final message, but in waiting so long, it leads audiences to fill silence with their own conclusions.

Once that perception takes hold, a later response has to overcome two things:

The original issue
The decision not to address it sooner

Social Monitoring Tells You What. Social Listening Tells You Why

Social media makes these situations even harder, and this is where the distinction between social monitoring and social listening becomes especially important.

Monitoring tells you what is happening:

People are upset.
Negative sentiment is increasing.
Comments and mentions are growing.

Listening helps you understand why:

What does this issue represent to your audience?
Why is it resonating?
What are people actually asking your organization to understand?

In this case, the conversation was not simply about a business decision made years ago. It touched:

Motherhood
Mental health
Women’s experiences
Authenticity
Nostalgia for someone many consumers grew up watching

Those layers made this a much more emotionally complex conversation than a spike in negative sentiment could ever capture and gave us context that should shape how a brand responds.

When a company issues a statement but limits the conversation around it, audiences may simply take that conversation somewhere else.

If a brand says “we’re listening” while its audience feels there is nowhere to be heard, the message and the experience begin to contradict.

Real social listening is not simply collecting comments, mentions or sentiment scores. Understanding what people are actually telling you and allowing that understanding to inform what you do next is just the starting point.

Your Reputation Is Built When Something Goes Wrong

Reputation is not only built through advertising, campaigns and brand ambassadors. It is built through what an organization does when something goes wrong.

Consumers do not expect companies to be perfect, and brands should stop operating as though perfection is the only acceptable response. People are much more likely to understand a mistake when they believe the response to it is human, thoughtful and sincere.

Sometimes organizations cannot fully right their wrongs, but that does not make taking responsibility any less important.

The next time your brand finds itself in hot water:

Analyze what happened.
Listen to why people are upset.
Consider what you would want to hear if you were on the other side.
Respond from that place, not simply from what appears to be best for business.
Recognize that knowing what to say and getting an organization comfortable saying it are two different challenges.

At the end of the day, the people you are trying to protect your brand from disappointing are the same people who gave that brand its value in the first place.
